1. The Operational Challenge

A major multi-regional banking group was modernizing one of its most complex customer operations: mortgage origination. The organization operated through an extensive commercial network and multiple banking entities, serving households and businesses across a geographically distributed banking environment.

Completing a mortgage requires much more than approving a financing request. Customer-facing teams, back offices, credit functions, property appraisers, contract specialists and notaries all contribute different work and evidence before the financing operation can reach completion.

The project scope included approximately 85,000 Mortgage Cases supported by an estimated 12–14 million pages of documentation.

The objective was not simply to digitize those dossiers. Each financing request needed to become a persistent operational context capable of keeping customer information, documentary evidence, product conditions, controls, decisions, responsibilities and work connected while the mortgage progressed through six major phases: Pre-Assessment · Underwriting · Credit Analysis & Appraisal · Deed Preparation · Approval · Closing.

Coopera provides that continuity around the Mortgage Case while different people, processes and banking systems perform their part.

2. Why it was complex

Mortgage origination combines long-lived work, large volumes of evidence, different financial products and many specialist responsibilities.

One financing operation contains many bodies of work

Application, document collection, verification, credit assessment, property appraisal, remediation, approval, contract preparation and notarial completion do not form one simple linear task. Different activities can start, complete or require further action while the Mortgage Case continues to evolve.

Documentary evidence can change the operation

Typical Cases contain application forms, identity documents, income statements, payslips, tax returns, preliminary agreements, property appraisals, notarial declarations, contracts, deeds and other supporting evidence. Their presence, absence, validity and consistency can determine whether the Case can progress.

Different mortgage products require different conditions

Document requirements, controls, deadlines, responsibilities and approval paths can vary according to the mortgage product and customer situation. A common operating model therefore cannot mean forcing every Mortgage Case through one identical workflow.

Eight participant groups must work on the same reality

Agents, customers, customer service, back office, credit analysts, appraisers, contract specialists and notaries all participate at different moments. Each needs the right work and evidence in the context of the current Case.

Problems need to surface before they propagate

Missing evidence, invalid documentation, inconsistent data, expired documents or unmet product conditions should not be discovered only at the final approval stage. They need to become visible while the Case can still be corrected.

3. How Coopera holds operations together

In this scenario the Mortgage Case becomes the primary Living Business Object coordinating everything that happens around it.

Mortgage Case

The Mortgage Case is the persistent business object around which the complete financing operation is coordinated.

It can keep connected: Customer · Mortgage Product · Current State · Documents · Required Evidence · Controls · Responsibilities · Active Work · Deadlines · Exceptions · Decisions · History · Approval Condition. A document-verification activity can finish.

  • A credit assessment can finish.
  • A property appraisal can arrive.
  • A specialist can make a decision.
  • A remediation activity can begin.

The Mortgage Case remains the point of continuity through all of them.

This is particularly important in a documentary operation of this scale. The approximately 12–14 million pages associated with the portfolio do not become the organizing center of the architecture. They remain evidence around approximately 85,000 persistent Mortgage Cases.

Content is interpreted and relevant information becomes part of the Case context. Configured business rules can then evaluate whether required evidence is complete, conditions are satisfied, inconsistencies exist or further work is necessary.

The document therefore does more than sit beside the operation. Its meaning can change the current condition of the Mortgage Case and what becomes possible next.

4. What This Looks Like in Practice

Evidence Becomes Operational Context

From document collection to mortgage readiness. As documentation enters the Case, recognition, classification and structured extraction can turn both structured and unstructured evidence into information usable by the operation.

The Mortgage Case can then be continuously evaluated against conditions such as: Document Completeness · Data Consistency · Product Requirements · Control Results · Deadlines · Approval Preconditions · Case Readiness. A newly acquired document can satisfy an outstanding requirement. An invalid or inconsistent item can create an exception. Missing evidence can keep a subsequent action unavailable. Completion of all required conditions can make the next body of work legitimate.

The Case progresses because its current business condition allows it — not simply because the previous screen was completed.

Different Products. One Persistent Model.

Variation without one giant workflow. Different mortgage products can require different documentation, controls, responsibilities and approval paths. Rather than encoding the entire mortgage portfolio into one universal end-to-end process, Coopera keeps the Mortgage Case as the stable center while different bodies of work operate around it according to product and current conditions.

  • A particular Case may require additional verification.
  • Another may require remediation.
  • Another may activate a different specialist review or documentary requirement.
  • The execution changes.

The persistent operational model does not.

Eight Participant Groups

The right context follows the work. Mortgage origination spans both internal and external participants: Agents · Customers · Customer Service · Back Office · Credit Analysts · Appraisers · Contract Office · Notaries.

Their responsibilities are different, but they do not need separate versions of the operational reality. Each body of work can operate against the same Mortgage Case context, with the relevant evidence, current condition, outstanding requirements and previous decisions already connected. Results then return to the Case as updated evidence, state, responsibilities or decisions.

The consequence is more than task routing. Different specialists can perform their part without forcing the bank to reconstruct the financing context every time responsibility changes.

Operational Indicators

Coopera operational indicators  allowed to show what the Case needs now. The current Mortgage Case condition can also be translated into indicators available to the people performing the work. These can expose: Completeness · Missing Evidence · Controls Passed / Failed · Exceptions · Pending Activities · Validation Status · Case Readiness

Their purpose is not only analytical reporting. They help operators understand what is currently missing, blocked or ready while the financing operation is still active.

This reduces dependence on manual checklists and individual memory while preserving the specialist judgment required in mortgage and credit operations.

5. From Application to Notarial Completion

The six major origination phases participate in one connected Mortgage Case rather than becoming independent operational fragments.

  • Customer requests and documentation can enter through existing banking channels.
  • Document and banking systems retain their specialist responsibilities.
  • Credit functions perform assessment and decision work.
  • Appraisers provide property evidence.
  • Contract specialists prepare the legal documentation.
  • Notaries participate in completion.

Coopera does not replace those responsibilities. It maintains the wider financing context that allows them to remain coherent around the same Mortgage Case from initial application to completion.

6. The Outcome

The bank moved from a predominantly paper-based and operator-dependent origination model toward a structured digital operating environment centered on the Mortgage Case. Approximately 85,000 financing Cases could be governed together with an estimated 12–14 million pages of documentary evidence without reducing mortgage origination to document storage. Evidence, controls, responsibilities, exceptions and work remain connected to the financing operation they affect.

Six major origination phases become part of the same operational model while eight participant groups continue performing their specialist responsibilities.

  • Document recognition and classification transform mortgage evidence into usable information.
  • Business rules continuously evaluate known conditions.
  • Operational indicators expose missing evidence, failed controls and Case readiness while action can still be taken.
  • Different mortgage products can activate different requirements and bodies of work without breaking the common architecture.

The result is not simply a paperless mortgage process. It is a governed mortgage-origination environment in which customer evidence, product conditions, credit decisions, specialist work and banking systems remain connected throughout the life of the financing Case.

5. What This Case Proves

A Mortgage Case can persist across complex execution

Six major origination phases and many different bodies of work can start and finish while the financing Case remains continuous.

Content can change what happens next

Mortgage documentation is not passive evidence: completeness, validity and consistency can enable, block or require subsequent work.

Product variation does not require one universal workflow

Different mortgage products can activate different rules and execution paths around the same persistent operational model.

Multiple specialists do not require multiple operational realities

Eight participant groups can perform different responsibilities while remaining connected to the same evolving Mortgage Case.

This is Enterprise Operational Orchestration in production
The Mortgage Case remains alive while customer evidence, product rules, credit functions, back-office specialists, appraisers, notaries and banking systems progressively move a financing operation from application to completion.
